Marketo deals are usually scoped at the moment a marketing leader is most optimistic. Pipeline targets are high, a new region is on the roadmap, and the account team frames a larger database tier as cheaper per contact. The unit price looks better, so the larger commitment feels like a saving. In practice the database fills with inactive, unengaged and duplicate records, and you pay every year for a tier you never reach in active use.
Start from the marketable database you actually engage, not the total record count sitting in the platform. Strip out hard bounces, unsubscribes, long dormant contacts and duplicates before you agree a tier. Forecast growth on evidence from the last two years, not a target. If the honest number sits between two tiers, hold to the lower tier and negotiate the right to add blocks later rather than committing to the higher one now.
Adobe contracts make it simple to grow and hard to shrink. Push for a true down right at renewal so an over sized database can be corrected without penalty, and resist multi year commitments that lock the tier in place. A one year term, or a multi year term with an annual review of the database tier, protects you if your strategy or volume changes.
Over commitment is not only about contacts. Premium editions and add on modules carry their own cost, and bundling them in early removes the leverage to drop them later. Buy the edition the team will use this year, keep add ons as named options with agreed pricing, and avoid paying for capability that sits idle.
