What Adobe is actually selling
AI Assistant sits on top of Acrobat as a paid add on rather than a feature included in the base license. That framing is deliberate. It creates a new upsell layer with its own subscription, and it gives Adobe a fresh growth story to attach to your renewal.
The capability is genuine, document summarization and questioning across PDFs has real value for some teams. The cost question is whether that value reaches enough of your population to justify paying for it across the estate, or whether Adobe is pricing a feature that a small group needs as if everyone does.
Where the cost trap is
The trap is bundling AI Assistant broadly when only a subset of users will touch it. Adobe will propose attaching it to the whole Acrobat seat count because that maximizes the add on revenue. Most organizations have a narrow band of heavy document users who would benefit and a long tail who never will.
A second trap is letting the add on inflate the renewal floor. Once AI Assistant is embedded across all seats, stepping it back later is treated as a reduction Adobe resists, the same dynamic that turns any optional extra into a permanent baseline.
The buyer side approach
Pilot before you commit. Put AI Assistant in the hands of the teams most likely to use it, measure adoption honestly, and let real usage decide the seat count rather than Adobe's enthusiasm. Buy it for the population that demonstrably benefits and leave the rest on standard Acrobat.
Negotiate the right to add and remove the add on at the anniversary so it never becomes locked baseline, and benchmark its price as a separate line. Treat it as an optional module you can switch on where it pays, not as a tax on every seat.
